Early in my career, I made a presentation to a group of senior business leaders about a churn prediction model my team had built. I was proud of the work. The model was good — genuinely good. I walked them through the feature engineering, the model selection process, the cross-validation results, the AUC-ROC curves. I explained why we chose gradient boosting over logistic regression. I showed precision-recall tradeoffs at different thresholds.
The room was polite. Nobody interrupted. And when I finished, the Chief Commercial Officer asked a single question: "So which customers should we call first?"
I had spent thirty minutes answering questions nobody had asked, and zero minutes answering the one question that mattered. That moment taught me something that has shaped my entire approach to analytics leadership: the most impactful people in this field aren't the most technical. They're the best translators.
Why the Gap Exists
The divide between technical data work and business decision-making isn't anyone's fault, exactly. It's a natural consequence of specialization.
Technical people are trained to think in terms of methods, accuracy, and rigor. They care about whether the analysis is correct, whether the methodology is sound, and whether the results are reproducible. These are important things to care about.
Business people are trained to think in terms of outcomes, risk, and action. They care about whether the recommendation will work, what it will cost, and how quickly they can move. These are also important things to care about.
The problem is that these two groups have developed different vocabularies, different mental models, and different definitions of what "good" looks like. A data scientist's idea of a great presentation involves methodological transparency. A business leader's idea of a great presentation involves a clear recommendation they can act on by Friday.
Neither group is wrong. But when they try to communicate directly, without translation, the result is usually frustration on both sides. The data scientist feels like the business leader doesn't appreciate the complexity of the work. The business leader feels like the data scientist can't get to the point. Both are right, and both are missing the bigger picture.
This is where analytics leaders come in — or should come in. Your job, more than any other single responsibility, is to be the bridge.
Common Anti-Patterns
Before talking about what good translation looks like, it's worth cataloguing what bad translation looks like. I've been guilty of most of these at some point.
The Technical Dump. This is what I did in that churn model presentation. You show all the work, all the methodology, all the nuance — and bury the recommendation somewhere on slide 37. The audience loses you by slide 4 and spends the rest of the meeting checking their phones. The Technical Dump usually comes from insecurity: you're afraid someone will challenge your work, so you front-load the defense. But business leaders don't want to audit your process. They want to understand your conclusion.
The False Precision. "Our model predicts a 23.7% increase in conversion rate." Nobody can action 23.7%. Say "roughly 24%" or, better yet, "about a quarter." False precision gives the illusion of certainty where none exists, and experienced business leaders will sniff it out. It also invites the wrong kind of scrutiny — people start debating whether it's 23.7% or 22.9% instead of debating whether the underlying strategy is right.
The Caveat Avalanche. "These results are directional. The sample size was limited. We'd want to validate with additional data. There are several confounders we couldn't control for. That said..." By the time you get to your actual point, you've so thoroughly undermined your own credibility that nobody trusts the recommendation. Caveats matter, but they belong in an appendix or a follow-up conversation, not at the center of your narrative.
The Oversimplification. The opposite failure mode: you strip out so much nuance that your recommendation is misleading. "The data says we should enter the Japanese market." No, the data suggests that certain indicators are favorable — but data doesn't "say" anything, and entering a new market involves a hundred factors beyond what your model captured. Oversimplification is patronizing, and it sets unrealistic expectations about what data can deliver.
The Data-as-Weapon. Using data selectively to win an argument rather than to inform a decision. Cherry-picking metrics, choosing favorable time windows, comparing non-comparable cohorts. This is the most corrosive anti-pattern because it destroys trust — and once business leaders feel like the data team has an agenda, every future analysis gets viewed with suspicion.
A Framework for Presenting Insights to Executives
Over the years, I've settled on a structure for presenting data insights to senior leaders that consistently works. It's not revolutionary, but its effectiveness lies in its discipline.
Start with the decision. Before you show a single number, state the decision that needs to be made. "We need to decide whether to expand the loyalty program to Tier 2 cities." This anchors the entire conversation. Everything that follows should serve this decision.
State the recommendation. Yes, upfront. Before the evidence. This feels wrong to analytically trained people — we want to build the case first and reveal the conclusion at the end, like a mystery novel. But executives don't read mystery novels in meetings. They read executive summaries. Give them the answer: "Based on our analysis, we recommend expanding to three specific Tier 2 cities in Q2, with a limited pilot structure."
Provide the evidence in layers. Think of your supporting evidence as three layers:
- Layer 1: The headline numbers. Two or three key metrics that support your recommendation. Keep them simple, round, and comparative. "Tier 2 cities show 40% lower customer acquisition costs and comparable retention rates to our initial Tier 1 launch."
- Layer 2: The context. What drives those numbers? What's the mechanism? This is where you add texture without drowning people in detail. "The lower acquisition costs are driven primarily by less competitive digital advertising markets and strong word-of-mouth dynamics in smaller urban centers."
- Layer 3: The deep dive. Methodology, detailed data, sensitivity analyses. This lives in an appendix or a supplementary document. It's there for anyone who wants it. Most people won't want it, and that's fine.
Name the risks. Every recommendation carries risk. State them clearly and concisely. "The primary risk is that our logistics infrastructure in these cities is untested. We mitigate this by starting with a pilot in a single city before expanding." This is where your caveats live — not as undermining qualifications, but as evidence that you've thought carefully about what could go wrong.
End with the ask. What do you need from the audience? A decision? Funding? Alignment? Be specific. "We're asking for approval to launch a 90-day pilot in Jaipur, with a budget of $200K and a go/no-go review at the 60-day mark."
This entire structure can fit on three slides or be delivered verbally in ten minutes. The discipline is in what you leave out, not what you put in.
Building Trust with Non-Technical Stakeholders
The framework above handles individual presentations. But the longer game is building sustained trust with business stakeholders — becoming someone they turn to not just when they need a chart, but when they need to think through a problem.
Be consistently right about the things that matter. This sounds obvious, but it's worth stating. Trust accumulates through a track record of reliable analysis. This means being disciplined about not overstating your findings, admitting when you don't know something, and following up when a prediction doesn't pan out. I make it a point to revisit past recommendations with stakeholders: "Six months ago, I recommended X based on Y data. Here's what actually happened." This builds credibility whether the recommendation was right or wrong — because it shows you care about accuracy, not about being right.
Learn their language. If you're supporting a marketing team, learn marketing. Understand what CAC, LTV, and ROAS mean — not just the definitions, but how marketing leaders think about them, which ones they're evaluated on, and what keeps them up at night. When you present an analysis using their vocabulary and their mental models, you eliminate the translation overhead and signal that you understand their world.
Protect your independence. This is a delicate balance. You want to be helpful and aligned with business goals, but you cannot become a service bureau that produces whatever numbers the stakeholder wants to see. The moment you shade an analysis to make someone's initiative look better, you've lost the thing that makes you valuable. I've had uncomfortable conversations where I've told a VP that the data doesn't support their preferred direction. Those conversations are hard. But they're also the moments where real trust gets built — because the stakeholder learns that when you do support a recommendation, it's because the evidence genuinely points that way.
Be available for the messy middle. The most valuable conversations I have with business leaders don't happen in formal presentations. They happen in the hallway, on Slack, in the ten minutes before a meeting starts. "Hey, I'm thinking about this problem — do we have any data on that?" Being available for these informal exchanges is how you become woven into the decision-making fabric of the organization, rather than being an occasional vendor of charts.
When to Simplify vs. When to Educate
One of the hardest judgment calls in translation work is knowing when to simplify a concept and when to invest time in educating your audience so they can engage with the complexity.
My general rule: simplify for the decision, educate for the capability.
If a business leader needs to make a decision this week about whether to continue a campaign, simplify. They don't need to understand statistical significance testing. They need to know whether the campaign is working and whether you're confident in that assessment. Give them the bottom line.
But if you're trying to build organizational capability — helping a team understand how to design experiments, or teaching a product manager how to interpret retention curves — then invest in education. Take the time. Use analogies. Build intuition. The short-term cost is higher, but the long-term payoff is an organization that can engage with data more sophisticatedly, which means your future translation work gets easier.
There's also a practical middle ground that I use constantly: explain just enough to enable good questions. You don't need the marketing VP to understand how a propensity model works under the hood. But if you can help them understand that the model assigns each customer a score based on their behavior patterns, and that higher scores mean higher likelihood of a specific action, they can start asking productive questions: "What behaviors drive the score?" "How often does the score update?" "Can we use this to prioritize outreach?" These are excellent questions — and they come from giving someone just enough understanding to be curious.
The Career Implication
I want to close with something that's rarely said explicitly: the translation skill is the single highest-leverage capability for an analytics career. Technical skills matter. You need to be credible. But once you cross the competence threshold, the differentiator isn't whether you can build a slightly better model. It's whether you can turn that model into organizational action.
The analytics leaders who reach the most senior positions, who get invited into strategy discussions, who shape how their companies think — they're translators. They speak both languages fluently, and they move between them effortlessly. This skill isn't innate. It's built through practice, through failure, through paying close attention to what lands and what doesn't.
Every time you present and it doesn't go well, ask yourself: was the analysis wrong, or was the translation wrong? More often than you'd expect, the answer is the latter. And unlike raw analytical talent, translation skill improves reliably with deliberate effort.
Learn the business. Simplify without distorting. Lead with the recommendation. And never forget that the goal isn't to show your work — it's to improve the decision.
